Building a Klaviyo Retention Engine From the Ground Up
First full reporting period after implementation
The Challenge
Zenlightful Snacks had an opportunity to turn Klaviyo into a more structured and scalable retention channel.
The brand needed more than individual emails or isolated automations. It needed the foundational pieces of an owned marketing program working together — stronger audience segmentation, lifecycle flows, campaign infrastructure, and a strategy for consistently communicating with customers after they entered the list..
The goal was to build that foundation while creating a system that could support both immediate conversion and longer-term customer retention.
Our Approach
1. Built the Klaviyo foundation
We approached Zenlightful as a broader retention build rather than focusing on a single flow or campaign. The project included backend Klaviyo setup, segmentation, campaign templates, lifecycle flows, and a new popup experience designed to create a more complete path from subscriber acquisition through conversion and repeat purchase. This gave Zenlightful the infrastructure needed to operate email as an ongoing marketing channel rather than a collection of disconnected sends.
2. Created lifecycle automations around key customer moments
We built and optimized automated touchpoints around important stages of the customer journey. These included the Newsletter Confirmation / Welcome Flow, Abandoned Checkout, Post Purchase, and order-processing touchpoints designed to continue engaging customers after purchase. The strategy gave Zenlightful an always-on lifecycle layer capable of educating new subscribers, recovering purchase intent, and continuing the relationship after an order.
3. Established a consistent campaign strategy
Campaigns gave the brand another way to educate subscribers and create demand beyond automated flows. Rather than relying exclusively on promotional messaging, campaigns explored different product and brand angles, including content around cold packs, collagen, Zenlightful Moments, and re-engagement messaging for subscribers who had not yet purchased. This created a more consistent communication rhythm while allowing the team to learn which messaging angles resonated with the growing audience.
4. Built actionable audience segments
Segmentation was another important part of the foundation. New audiences were created around engaged subscribers, subscribers who had not purchased, 60-day email engagement, recent subscribers, and new subscribers. These segments gave Zenlightful a better framework for targeting campaigns according to engagement and purchase behavior rather than treating every subscriber the same.
The Results
In the first full reporting period after implementation, Klaviyo-attributed revenue increased 53.8% compared with the previous period. Flows remained the largest contributor to the channel, generating 62.37% of attributed revenue, while campaigns accounted for the remaining 37.63%. This created a healthier mix between always-on lifecycle automation and scheduled campaign activity. At the same time, total store revenue increased 126.1%, providing additional context for the broader growth occurring while the retention infrastructure was being established.
Campaign Performance
Campaigns saw some of the largest gains as Zenlightful began using the channel more consistently. Campaign conversion value increased more than 999% compared with the previous period, while campaign recipients increased 969.8%. Unique opens increased 777.5%, unique clicks increased more than 999%, and unique conversions increased more than 999%. Importantly, the improvement wasn't limited to increased sending volume. Campaign click rate increased 20.8%, while conversion rate increased more than 999%, showing that campaigns were beginning to generate meaningful customer action as the program became more active.
The Cold Packs campaign emerged as the strongest individual campaign during the period, achieving a 0.811% placed-order rate with a 99.6% delivery rate. Other campaigns tested angles around collagen, lifestyle content, and winback messaging, creating a broader foundation for continued campaign optimization.
Lifecycle Flow Performance
Lifecycle flows continued to serve as the backbone of Zenlightful's Klaviyo program, accounting for 62.37% of attributed revenue during the reporting period. Flow recipients increased 57.4%, while unique opens increased 50.2% and unique conversions increased 7.1%. The broader flow conversion rate changed 31.8% compared with the previous period. The Newsletter Confirmation / Welcome Flow became the largest individual lifecycle contributor and achieved a 1.09% placed-order rate.
Other automations also demonstrated their ability to capture intent throughout the customer journey. Abandoned Checkout achieved a 1.47% placed-order rate, while the Post Purchase flow reached a 1.03% placed-order rate. Together, these flows created an automated foundation that could support subscribers before, during, and after their first purchase.
Deliverability
As sending volume increased, deliverability became an important area to monitor and improve. Total recipients increased 220.6% compared with the previous period. At the same time, bounce rate improved 21.4%, spam complaint rate improved 50.2%, and unsubscribe rate improved 10.8%. Campaign spam complaints reached 0%, earning an Excellent rating and placing Zenlightful in the 80th percentileagainst its industry benchmark. Campaign click rate and conversion rate also ranked above the industry median during the period. There was still room to improve open and unsubscribe performance, making deliverability and audience refinement an important next stage of the program rather than treating the initial build as the finish line.

Key takeaway: Zenlightful didn't simply increase email volume. The project created the underlying retention infrastructure needed to turn Klaviyo into a more active growth channel. Attributed revenue increased 53.8%, campaigns began generating meaningful incremental conversion activity, and lifecycle flows remained responsible for 62.37% of attributed revenue while new segmentation created the foundation for more targeted marketing.
The Outcome
By combining lifecycle automation, campaign strategy, audience segmentation, popup optimization, and backend Klaviyo infrastructure, Zenlightful established a more complete owned marketing program. The impact was visible quickly. Klaviyo-attributed revenue increased 53.8%, while campaigns went from a relatively limited part of the program to a meaningful contributor alongside automated flows.
More importantly, Zenlightful now has the infrastructure to continue improving the channel. Flows capture customers at key lifecycle moments. Campaigns create consistent opportunities for product education and conversion. Segments allow messaging to become increasingly targeted. And the underlying Klaviyo setup gives the brand a stronger foundation for testing, learning, and scaling retention over time. Rather than optimizing one isolated part of email marketing, the project established the building blocks of a complete retention engine.
